Stop being the answer to everything.

First, everything your business knows goes into one place. Then I build what it needs on top: automations, assistants, dashboards, even your website. So the work keeps moving the week you're not there.

Joe Bonington, founder. Sydney.

Everything still goes through you.

  • Answering the same questions, over and over
  • Your best judgement lives in one head
  • Typing the same customer into four different systems
  • Paying for software nobody uses
  • You tried AI, and it gave you generic rubbish
  • The team quietly went back to the old way

None of that is a failing. It's what happens when a business outgrows one head.

A business you can't leave is a job.

The business runs the week you're not there.

  • The questions get answered without you
  • The writing starts from something, never from nothing
  • What your best people know stays when they go
  • Your tools talk to each other, so nobody types the same thing twice
  • An AI that reasons the way you do
  • You choose where the time goes, instead of drowning in tasks

One foundation. Then whatever your business needs.

Everything starts with the foundation. What we build on top is decided by what your Diagnostic finds.

  • Automations

Your tools talking to each other. Type the customer in once, and every system gets it.

  • Assistants

Quotes, tenders and replies drafted in your words. You read it, you send it.

  • Dashboards

The business at a glance: what's slipping, who owes you, what's crept up.

  • Websites

Built to sound like you, and to bring in the right people.

  • Whatever else

If your Diagnostic proves it's worth building, we build it.

The foundation: a knowledge base for your business

One shared direction. How each of you thinks and writes. Every fact about what you sell. Your team pulls the same way, and every tool above reads from it, so nothing gets answered twice or differently.

Each stage makes the next one easier.

Two parts. The Diagnostic finds what's worth fixing. The Install builds it, then hands it to your people.

The Diagnostic

  1. The Diagnostic
  2. The Stocktake

    Your desk, about an hour

A clear picture of every tool you pay for, and what each one is really doing for you.

  3. The Teardown

    In your business, two hours

Time with the people who do the work, so the plan reflects what really happens, not the official version.

  4. The Opportunity Map

A written plan, presented to you

A written plan of what to fix first, and why. Yours to keep, whatever you decide.

  5. The Install
  6. The Alignment

    Two weeks, at your table

The foundation: how you think, how you write and where the business is going, in one place, so everyone pulls the same way.

Signed off by you before the next stage starts, or is paid for.

  7. The Build-Out

Four to six weeks, with a call every week

What your Diagnostic called for, built on that foundation: assistants, dashboards, connected tools, and your website if it needs one.

Signed off by you before the next stage starts, or is paid for.

  8. The Handover

One week, then a review at 90 days

Your people trained to run it themselves. Anything that needs fixing at 90 days is fixed at no charge.

The last payment only once you've signed it off.

What it costs.

The Diagnostic

Two hours in your business, and a plan you could implement without me if you choose.

The Install

Your expertise, installed as a system your own people run.

From A$8,500

Most land between A$12,000 and A$25,000.

The Sign-Off Guarantee

A first payment starts the work. Each next stage is paid only after you've signed off the last one.

Four equal payments. The first starts the work, and you get it back in full if I haven't started. If a stage isn't right, I fix it free, twice. If it still isn't, you can stop and owe nothing more.

What owners say.

"Work I had planned from January through to July was completed in two months, not because I worked more, but because I finally had a system that removed the bottlenecks."

Sauming Ho, General Manager, Porters House & Porters Invest

"What came out of it was complete clarity. I understood my business, my offers, and exactly what I needed to build next."

Maciej Karnecki, Fire Systems Designer

"This isn't just about building an AI agent. The process has actually helped business planning here, in a way we haven't done before."

"I feel really pumped that we've finally done this foundational work, and that we actually have a clear direction."

Eva, co-owner, timber manufacturer, on the Alignment

Recent work

In build

Timber manufacturer, four owners

The four owners now share one direction and one list of what the business won't take on. Next: assistants that draft tenders and spec packs, and a sorter that checks an enquiry before it pulls the owner away from work on the factory floor.

One customer was being typed into as many as six systems, and they were paying for an AI on six seats that nobody used. The plan starts with what they already own.

Your business stays yours.

You own it outright
The knowledge base, the documents, the tools. Leaving is easy, and nothing stops working if you do.
Nothing goes to your clients unchecked
Human in the loop. A person signs off before anything reaches a client.
Platform agnostic
Depending on the systems you run, we build there, or advise you if you can do better.
Your data, handled with care
You'll see what's stored where before anything is built. I work in Claude, from Anthropic, on a paid plan that doesn't train on your data.

Who it's for.

  • Owner-led businesses with 1 to 15 staff, from trades and builders to professional services, coaches and consultants
  • Owners who are still the answer to most questions
  • Teams who've tried AI and want it to stick this time

Who it isn't for.

  • Anyone after a chatbot bolted onto the website
  • Businesses that can't spare their team for two hours
  • Large organisations with their own IT department

Know an owner who's still the answer to every question? Send them this page.

Joe Bonington in a grey knit polo

I'm Joe.

For over twenty years I've been in small business, and been lucky enough to work with people preparing for incredible challenges.

I've run small businesses my whole working life, in both bricks and mortar and digital settings, and I've been the bottleneck in my own. Now I build the systems that get owners out of that seat.

I co-host the AI Business Flywheel podcast, a podcast about exactly that.

Questions owners ask.

Will this add work for my team?

A little, at the start. The Teardown takes two hours of their time, and the Alignment is the part that needs you most. After that, the work comes off you. That's the point.

Do I have to go ahead with the Install?

No. The plan is yours either way, including what each fix would take to do yourself.

What if I'm not happy partway through the Install?

Then you don't pay for the next stage. That's the Sign-Off Guarantee: a first payment starts the work, and each next stage is paid only after you've signed off the last one. So you're never up for the whole cost at once.

Which AI do you use?

I'm platform agnostic. We use what's best for you. Sometimes that's what you already run, and sometimes it's something better. The Opportunity Map lays out the options and why. For my own work on your business, I use Claude, on a paid plan that doesn't train on your data. And you own everything we build, outright.

Where does my data go?

You'll see exactly what's stored where before anything is built. Accounts are set up in your name, under your control. Ask, and I delete my working copies. And you own the result outright. The details are in the privacy policy.

Will it sound like us?

More than that. That's what the Alignment is for. It won't just sound like you: your AI will think like you and decide like you, because it works from how you think, how you write and what the business is for. And nothing goes to a client without a person checking it.

What happens after the Handover?

We review it at 90 days and fix anything that needs fixing, at no charge. Keeping it current after that is optional, from A$750 a month.

Start with two hours.
